The call comes three weeks after the job. The customer says the technician cracked a floor tile next to the boiler, or scratched the cabinet the unit sits in, or left the yard in a state. The technician remembers the job and is certain the tile was already cracked. Nobody has a photo from before anyone touched it.
So it becomes a conversation about who you believe, and those conversations end one of two ways: a goodwill credit, or a customer who tells the story at every barbecue for a year.

You have also had the warranty claim bounced for a missing serial photo, the invoice queried because "that's not what you did", and the callback that nobody could explain because the only record of the first visit was a status and a name.

Why before and after photos matter on service work
The marketing use is real (a clean before-and-after pair is the most honest advert a service business has), but that is not why you should care. The operational reasons are bigger and they show up on the P&L.
A before photo with no after, or an after with no before, is a story with half the pages missing. The five problems below are one problem in five coats: at the moment someone disputes what happened, you have one state on record instead of two.
- Disputes about damage. "You cracked that" versus "it was already cracked" only has an answer if the condition found was recorded before the work started. Citizens Advice reported in July 2026 that a quarter of UK homeowners had a problem with their most recent repair job, and that 82% of those who tried to resolve it faced barriers doing so. Every one of those arguments is easier with a dated pair of photos on the table.
- Warranty claims. A manufacturer's warranty claim reviewer wants the failed part, the nameplate, the serial and the installed context. A photo of the replacement part sitting on the bench, taken after the fact, gets the claim bounced.
- Callbacks. When a job comes back, the first question is whether the fault is new or was missed. The ACCA puts the typical cost of a callback at around $2,500, and says a 5% callback rate can cost a contractor over $100,000 a year. A completion photo of the finished work, with the readings visible, tells you which kind of callback you are looking at before you send anyone.
- Invoicing. "That's not what you did" is a fair challenge when the invoice lists four hours and three parts and the customer saw a technician for forty minutes. The work-performed photos are the line items with faces.
- Customer trust. The Citizens Advice research found the 1.7 million homeowners who paid to fix earlier work lost £750 on average. A customer who receives a before and after record with the invoice does not have to take your word for anything.
None of this requires the customer to be present, and none of it requires a professional photographer. It requires the same two states to be recorded the same way on every job, which is where most attempts fall over.
What a defensible before and after record contains
Start by throwing away the phrase "before and after". It undercounts. The record that holds up has three states, and the middle one is the one everyone skips.
- Condition found. What the site, the asset and the surroundings looked like when the technician arrived. This is where pre-existing damage lives.
- Work performed. The step you cannot photograph later: the joint before it is insulated, the board before the cover goes back on, the old part next to its label, the reading on the gauge during the test.
- Condition left. The finished work, the surrounding area, the site as the technician drove away.
The unit of evidence is the pair, not the photo. A wide shot of the plant room at arrival means nothing on its own. The same wide shot at completion, same angle, same distance, same serial number plate in the corner of the frame, turns the two into a statement about what changed. That paired-frame rule is the single most useful instruction you can give a technician, and it is the one most guides on this topic leave out.
Here is what belongs in each state, and why. Treat it as a starting checklist to trim, not a form to fill.
Three practical details make the difference between a nice set of photos and evidence.
Put the identifier in the frame, not in a separate photo. A close-up of a serial plate and a close-up of a repair are two photos that may or may not belong to the same machine. A wide shot with the plate visible is one photo that settles it. If the flow includes a scan step for the barcode or serial, the scan and the wide shot together do the job.
Say what the timestamp proves. A timestamp on a file records what a device clock said. A server-verified receipt time records when your system received the submission. Neither proves when the work was done, and you should say that plainly before a customer's lawyer says it for you. What narrows the window is bracketing the job: a sealed arrival capture and a sealed completion capture, received an hour apart, with the same asset in both.
Know the difference between a photo taken in the session and one uploaded from the gallery. In Venta Capture every photo and video carries its own verdict. The spoken note deserves a word. A technician typing a comment into a job sheet at 5 p.m. writes "done". The same technician, asked on site to say in 20 seconds what they found and what they did, says "the old valve had been weeping for a while, there's staining on the board below it, I've replaced the valve and the board is dry but it will need repainting". That is transcribed, searchable, and in the case file next to the photos.

Why the camera roll is not a record
Most service businesses already take photos. Ask for the ones from a job six months ago and watch what happens.
- Wrong place. They are on the technician's personal phone, between family pictures, and the technician has since left.
- Stripped on the way. Some were sent to the office on WhatsApp, which recompressed them and removed the EXIF data.
- No job on them. Nobody wrote the work order number on any of them.
- No pair. Four blurry close-ups of a component nobody can place, no wide shot, and an after with no before.
A photo that is not tied to a job, a state and an identifier is a picture, not a record. The fix is not "take more photos". The fix is structure: the organisation decides what gets captured, in what order, with what instruction and what question attached, and the person on site follows it. That is the whole idea behind guided photo capture, and it changes what comes back.

How to get technicians to actually do it
Every service manager who has tried this has the same complaint: the photos stop after week two. The usual diagnosis, that technicians lack discipline, gets it backwards. ServiceTrade's 2025 survey of more than 650 technicians found excessive paperwork was the top frustration, at 49%, ahead of office communication and scheduling. A photo process that feels like more paperwork will be dropped, and the technicians will be right to drop it.
I have sat in on enough first-draft flows to say this with confidence: the first version is always too long. Someone in the office wants twelve slots on arrival, a photo of the van, a signature, and a question about the weather. The version that survives on real jobs is three slots plus a scan on arrival, and three slots plus a 20-second note at completion. Under 90 seconds each end.
The rule is fewer steps, not more instructions. Here is what makes the short version stick.
- Make it part of closing the job, not a separate task. The completion capture is how the job gets closed. If a technician can mark a job complete without it, the photos become optional and optional means gone. Tie the status to the submission, not the other way round.
- Cap the flow at what a reviewer will check. Arrival: wide shot from a fixed point, identifier readable, the fault. Completion: same wide shot, the repaired area, readings, the note. Every slot that has never changed a decision gets cut in week three.
- Put the example photo in the step. Each slot in the capture flow carries a label, a plain-language instruction and an example photo of the angle you want. Technicians copy the example. Nobody reads a photo policy PDF.
- No app, no login, no typing. Staff can start a capture themselves from the dashboard without sending a link, or open the flow from a QR code on the job sheet or the asset. A scan field reads the serial. The only typing is optional.
- Let the retake explain itself. When a technician re-records a step, the flow asks why and stores the answer with a timestamp. A retake request from the reviewer goes back as a one-click ask, and the retake is linked to the original case rather than replacing it. The review and retake loop is where quality comes from, not from the first attempt being perfect.
- Review the first twenty and cut. After twenty real jobs, look at which slots the reviewer opened and which they scrolled past. Remove the ones nobody used. The flow gets shorter and adoption goes up.
The trade-off is worth writing down, in illustrative numbers you should replace with your own. Say a crew closes 40 jobs a week and the arrival and completion captures cost 90 seconds each end: that is an hour of technician time a week across the crew. Aquant's 2025 benchmark puts the first-time fix rate at 86% for top performers and 53% for the bottom, so most crews carry callbacks somewhere in that spread.
If a completion record prevents or shortens one callback a month at the ACCA's average of around $2,500, the hour a week has paid for itself several times over, before you count a single settled dispute or an unbounced warranty claim. The first-time fix rate itself does not move because of photos; what moves is how fast you can tell a genuine callback from a new fault.

Before and after documentation vs proof of work
These two get used interchangeably and they are not the same thing. Proof of work in field service answers one question: was the job done, and done to standard? It is completion evidence, reviewed remotely, with four possible outcomes (approve, question, retake, escalate). That post covers it in full.
Before and after documentation answers a different question: what changed, and what was already like that? It is the pair. The completion half of a before and after record can double as the proof of work capture, and often does. The arrival half is what proof of work does not carry, and it is the half that settles the cracked-tile call.
Run them as one flow and you get both records for the price of one habit. Frequently asked questions
How many before and after photos should a technician take per job?
Fewer than you think. Three on arrival (wide shot from a fixed point, identifier readable, the fault) and three at completion (same wide shot, the repaired area, the readings) covers most disputes and most warranty claims. Add a during-work slot only for steps that get concealed.
Do before and after photos need to be taken from the same angle?
Yes, and this is the rule that matters most. Two photos from different angles show two scenes; two from the same point with the same identifier in frame show one scene that changed. Put the example photo in the step so the technician copies the angle.
Does the timestamp on a photo prove when the work was done?
No. A file timestamp is what a device clock said, and a server receipt time is when your system got the submission. Neither is the moment of the work. Bracketing the job with a sealed arrival capture and a sealed completion capture is what narrows the window.
Are photos from a technician's camera roll enough in a dispute?
Sometimes, and you will not know which times until you are in the dispute. Gallery files have no receipt time, no link to the job, and no record of what was asked.
