The ticket says "no heat." Two words, a phone number, an address. Behind those two words sit a dead thermostat battery, a filter that has not been changed since spring, a boiler that dropped below one bar over the weekend, and a failed inducer motor, and the person running the board has to pick which one it is before the first van leaves.
Most HVAC offices guess. The good ones guess well, because the dispatcher asks three sharp questions and the customer happens to answer them. The rest send a technician to find out, and a good share of those trips end at a reset button.
A customer video before dispatch is the step that replaces the guess. The customer films what an experienced tech would look at first, on their own phone, before the slot is booked. The office looks at it between calls and decides: close it, book it with the right parts, or escalate it.
If you run the board at a heating and cooling company, you already know which calls this is for: the winter no-heat wave, the first hot week in June, and every "it's making a noise" that could be a fan blade or a compressor. Nothing below asks a customer to open a panel or asks your office to diagnose anything. It asks them to show, and you to sort. Why "no heat" on the phone is not enough
Ask a customer what the furnace is doing and you get a description of the house. "It's cold." "It clicks and then nothing." "The thing outside isn't spinning." All true, none of it dispatchable.
The people who know this best are the contractors themselves. Bay Area Climate Control, a California HVAC company, publishes a five-minute checklist for homeowners and says on the same page that 40% of the "no cooling" or "no heating" calls they receive are fixed by one of those checks: thermostat display, thermostat settings, breakers, filter, outdoor unit, emergency heat setting, condensate drain. On the other side of the Atlantic, Vantage Plumbing and Heating says about 40% of their winter boiler callouts get resolved over the phone with an almost identical list: pressure gauge, thermostat batteries, the RCD, the error code, the condensate pipe, a reset.
Those are contractors' own numbers, not a study, so treat them as a range rather than a benchmark. But the range is large enough to matter on a board of thirty tickets.
A "no heat" call is a sorting problem before it is a repair problem, and the sorting cannot be done from a two-word ticket. The cost of sorting it on site is well documented: Built on Tenth puts a single HVAC callback at $300 to $600 once the truck roll, the tech's time, the parts redo and the displaced billable work are counted, and puts an acceptable callback rate at 3% to 5%. One thing I did not expect. I read a dozen contractor "check this before you call" pages while researching this post, and every one of them is a capture flow written for the wrong side of the phone. They ask the homeowner to check the filter and report back. The office would rather just see the filter.
What an HVAC capture flow asks for
The mechanics are short, because they are the same for every trade and our guided photo capture post covers them properly. What makes it an HVAC flow is the order and the questions. This is the version we would build first, with the reason each step exists.
Step zero is a safety gate, and it comes before the camera. One yes/no question: can you smell gas, smell burning, see sparking, or see water near the unit or the electrics? A yes ends the flow with a "stop and call us now" screen and routes the case to the phone queue. Everything after this is for the other 90-something percent.
- The thermostat or controller, close up, with the phone's flash off. Blank screen, low battery icon, a schedule set to "off", hold mode, emergency heat on a heat pump, a setpoint below room temperature. A quarter of the sorting happens on this one photo.
- The boiler display or the furnace status light, ten seconds of video. Error codes on a combi boiler and blink patterns on a furnace control board are the closest thing to a diagnosis a customer can hand you. Video rather than photo, because blink codes are a sequence.
- The pressure gauge (hydronic and combi systems). Below one bar, the boiler locks out and the fix is a filling loop and a reset, which the customer can be talked through. Skip this step for forced-air systems: the flow branches on system type.
- The filter, pulled halfway out of its slot. Grey and furry means restricted airflow, which explains a frozen coil, a short-cycling furnace and a tripped breaker in one photo. Also the size printed on the frame, so the right filter is on the van.
- The outdoor unit, filmed from outside the fence, running for twenty seconds. Is the fan turning, is the coil iced, is it buried in leaves or cottonwood, and what does it sound like when it tries to start. The customer never touches the disconnect box.
- The noise. Phone held still, close to where the sound is, fifteen seconds. A tech can tell a bearing from a loose panel from a contactor chatter by ear; the office can at least tell "book it as a fan job" from "book it as a compressor job."
- The data plate, plus two questions. Model and serial off the sticker, then "has this unit been serviced in the last twelve months" and "is the property on a maintenance plan with us." This is what decides who pays, what the warranty position is, and which parts fit.
The spoken description gets recorded and transcribed inside the case, so the dispatcher reads "it started after the power cut on Tuesday" instead of hoping the call taker typed it.
What the flow never asks for: anything inside a panel with the power on, the gas valve, the disconnect, the capacitor. If a step needs a screwdriver, it belongs to the technician.
Standard flows like this come ready-made and your own team adjusts the steps, example photos and questions in the builder. The calls that end without a visit
A reviewed capture has four possible outcomes, and only two of them involve a van. The first outcome is the one that pays for the whole exercise.
Closed by message. The office sends the fix back as a short message and the customer confirms:
- Filter. Photo shows a blocked filter, the customer swaps it, the coil thaws overnight. The case notes the size for next time.
- Thermostat. Dead batteries, a schedule that switched to "off" when the clocks changed, a heat pump left on emergency heat since a cold snap. Fixed in a sentence.
- Tripped breaker or RCD. Reset once. If it trips again on the same day, the video already showed the office what it was doing at the time, and the visit goes on the board with a note.
- Boiler pressure. Below one bar, customer opens the filling loop to 1.2 bar and resets. Vantage lists this as their most common winter phone fix.
Out of contract, out of scope. The data plate and the two questions close the fourth group before it costs anything. The unit is not on the plan, the tenant is not the account holder, the serial number puts it under manufacturer warranty, the outdoor unit belongs to the landlord. That is a message and a referral, not a slot.
Across the teams using it, Venta Capture reports that 23% of customer problems are solved without dispatching a technician. For HVAC specifically, the contractors' own 40% figures suggest the winter no-heat queue sits at the higher end of that.
Two limits, stated plainly. The office does not diagnose from the video; it sorts, and anything with refrigerant, gas or a control board goes to a technician. And if the customer's reset fails again an hour later, the visit was always going to happen, only now it leaves with the error code in the notes. When the visit is needed: send the right tech with the right parts
The second and third outcomes are visits, and the video changes four things about them.
The skill. A boiler locked out on a flame fault needs a gas-registered engineer; a frozen outdoor coil with a filter like a doormat needs a general tech with a hose. The dispatcher can see which one it is instead of finding out from the first tech's phone call.
The parts. Model and serial off the data plate, plus the symptom on video, means the capacitor, contactor, igniter, pressure switch or expansion vessel is on the truck before it leaves. Parts availability at the first visit is where most HVAC first-time fix numbers are won or lost.
The slot. A contactor swap is thirty minutes; an inducer motor on an unfamiliar furnace is half a day. Booking the right length stops the afternoon route collapsing.
The priority. A no-heat with a newborn in the house and a boiler on a hard lockout goes first. A noisy fan on a system that is still cooling goes Thursday. Both tickets said "urgent" on the phone.
The stakes for getting this wrong are not small. Aquant's 2025 Field Service Benchmark Report, built from 21 million service events, puts the median first-time fix rate at 75%, with the top fifth of companies at 86% and the bottom fifth at 53%, and finds that a failed first visit adds two more visits on average and stretches resolution by 14 days. In HVAC, a failed first visit in January means a family on space heaters for two weeks and a review to match.
Inside the case, the dispatcher assigns the ticket to the tech, adds "capacitor and contactor on the truck, customer home after 4" as an internal note, and pastes the case into the work order with the copy-for-CRM button. The tech opens the view link in the van and has already seen the unit before ringing the bell. After the visit: the record in the same case
The technician can start a capture from the same flow family without sending anything to the customer: the replaced part next to the old one, the static pressure or gas rate reading on the meter, the boiler pressure back at 1.2, the thermostat showing heat, and a fifteen-second clip of the outdoor unit running quietly. It earns its keep later, not on the day:
- The "you were here last week" call. The record shows what was replaced, what reading it left at, and what the customer's screen showed. A repeat visit conversation starts from evidence instead of memory.
- The warranty claim to the manufacturer. Serial, fault code on video, the failed part on video, timestamps on all of it.
- The maintenance plan renewal. A year of captures on one unit is a better sales conversation than a reminder postcard.
Every capture is timestamped on receipt and the case keeps a full activity log of who opened, claimed and noted what. That is a record of what happened, and it says nothing about when the fault started.

Frequently asked questions
Do HVAC customers need an app to send the video?
No. The secure link opens in the phone's browser and the flow runs there, with no download and no account. That is most of the reason customers complete it at 7 a.m. with the heating off.
Is it safe to ask a customer to film their furnace or boiler?
The flow only asks for what is visible without tools: the thermostat, the display, the gauge, the filter slot, the outdoor unit from outside, the sticker. A safety question at the start diverts gas smells, burning smells and water near electrics straight to the phone before any filming.
Who reviews the video, the office or a technician?
The dispatcher sorts most cases from the table above. Anything with a code or a noise they cannot place gets assigned to a senior tech, who reviews it from the van in two minutes between jobs. Nobody has to be free at the same moment the customer is home.
Does this replace a live video call with a technician?
For most no-heat and no-cool calls it removes the need to schedule one, which is the point of asynchronous capture. A live call still has a place when a customer needs talking through something in real time, and a tech can always ring after watching the capture.
What if the customer doesn't complete the capture?
You dispatch the way you do today. Nothing breaks when a capture is skipped, which is what makes it low-risk to introduce on the winter queue first.
Can we use the same flow for maintenance-plan customers and one-off calls?
Yes. The two questions at the end (serviced in the last twelve months, on a plan with us) sort them into the right queue, and the plan customers build up a per-unit history that makes renewals easier.
